Oldie but goodie - reuploaded! 5 ways to manage projects with excellence: 1. Only do projects that matter: Life is too short to be doing a lot of busy work that is not your life’s work. When you start to say no more often and only take on real projects that you’re truly passionate about, it’s much easier to be effective, enthusiastic and excellent. 2. Know your best role: There’s a big difference between being an individual contributor to a project and being the person responsible for the project. Be honest with yourself: Are you good at managing projects? Is it your natural ability? If not, be a contributor, not a manager. 3. Have a clear outcome: Be absolutely clear about what the completed project looks like. What’s the end game? What metrics measure success? What does the impact of the completed project look like? Having clarity about the vision you’re after will ensure you avoid getting distracted or derailed. 4. Put a calendar in place: A schedule isn’t enough. To be effective you have to plan the deadlines, steps, completion dates, and people managing the project in detail. It’s easy to get distracted without a clear purpose and deadlines, so put milestones in place and keep moving towards them. 5. Focus on distinction, excellence, and service: To do a project well, ask yourself: “How can I do this project uniquely and differently? How do we wow people with excellence? How do we serve at the highest level?” When you refuse to be a cog, and instead resolve to be a standout creator, a quality contributor, and someone who leaves people feeling deeply served by every interaction, you will bring a new level of excellence to every project. Critical Thinking and Problem Solving: Make Better Decisions ✓
This week we dive deep on critical thinking and how it applies to problem-solving! Your future is nothing but the outcome of the decisions you make today. You make better decisions today, your future will be more prosperous, you make the wrong ones, then your future will be full of struggles. So, today we are going to talk about critical thinking and how it applies to problem-solving. I’ll give you a weird analogy here. Critical thinking ability is like having infrared goggles and looking at the sky at night. Without it, You look at the space, you see only three things, you see darkness, stars, and sometimes planets. But the moment You put on your infrared goggles then you get to see all these beautiful things that were invisible before. You see giant gas clouds in the galaxy, you see dust, you see all these things that were previously impossible to see. That’s what critical thinking is. It lets you identify the actual problems, the root causes, but also it helps you see the opportunities. Now, critical thinking isn’t only applicable to your work. It’s applicable to every single area of your life. But my channel is all about your career. So, that’s what’ll cover in this video. Now, we need a framework. And the framework starts with Problem Statement. The problem statement is very similar to a project charter. It includes; Goals, as in what are you trying to achieve, your success criteria, as in how will I know I succeeded or failed, your assumptions, timelines, and stakeholders involved. It’s very similar to a project charter. I am actually going to call this Problem Charter. This document is very helpful for two reasons. The second reason being a lot more important than the first. The first reason why it’s very helpful is that when you get engaged in that problem solving mode, you start uncovering a lot of other symptoms, that may be caused by completely other root causes. We are not interested in that at that moment. You will document those, but you are not going to develop solution alternatives and develop action plans for those. Unless there are dependencies. So, it helps you understand your scope, who to deal with, the timelines, it basically keeps everything under control. But to be honest, in my decade long consulting career, I noticed that the biggest help of having such a charter is all about moving through the bureaucracy. Let me explain. When you are going through problem-solving stages, you actually do a lot of work, you summon meetings, you request data from various departments, you request for expertise from consultants, so you are shaking things, you are moving things around. Now, what gives you the power to do it? What gives you the power to call all these people to a meeting room, what gives you the power to ask for certain analytics data from a completely different department? Why should they attend that meeting or give you the data you want? Because they like you and they want to help you? What if they don’t like you. Now if you are a senior employee, you are a manager, director, VP, then fine, of course, everyone will come into the meeting or give you the data you want. But if you are not that senior. Where does your power come from? It comes from that document. The problem charter. Corporate companies aren’t usually very agile. They move slowly and the employees are usually very – they are not lazy but they push back –They don’t want to stop what they are doing and join your little problem-solving brainstorm session and go through your little power point of fishbone analysis. They got their own thing to worry about. So, if you have your problem charter, only a few pages, signed off by a sponsor, someone senior, then you have the power to get the data you want and bring in experts and call for meetings. Ok, now let’s continue; I mean you developed the problem statement, you got your buy-in from someone senior, now, you are off to solve the problem. The 2nd step in your critical thinking towards a problem is identifying the root causes, right? 5 Whys is made famous by Toyota Production System. As the name suggests, you ask WHY WHY WHY until you get to a root cause. Very simple stuff. SUMMARY This interactive talk will cover the importance of understanding the goals and very valid concerns of the waterfall culture, focused on fiscal responsibility, governance of resources, cost management and a culture of ROI. So many Agilists view waterfall as backwards-thinking, a problem to be managed, etc. and they dismiss the very valid needs of a disciplined, mature organization. The irony is that Agile does not propose doing away with the goals behind waterfall; it instead offers an empirical method for getting to the same place with greater accuracy, efficiency, and impact. Understanding this is the key to success in hybrid environments. Please bring your questions and experiences in your organization and together we will explore how to meet Waterfall where it is, and offer Agile techniques as an alternative means to quantify, demonstrate, and hone in our ability to deliver projects on time, on budget, and achieve our business objectives in a disciplined manner. We will also discuss the cultural barriers to making this shift including the need to feel in control, to know, to hold each other accountable and to demonstrate success. I will share experiences and context from the numerous fortune 500 clients I have personally worked with who have integrated Agile and waterfall successfully. SPEAKER David Hersey has been leading Agile teams and coaching enterprises in the adoption of Lean and Agile practices since the late 1990s. He has a long history of repeatable results building scalable Agile teams that are able to sustain throughput rates between 2 and 3 times that of comparable traditional teams. First introduced to Agile principles during the mid-1990s by Kent Beck, Ward Cunningham, and other members of the Smalltalk developer community, David began consulting with clients nationwide using Agile methods to decrease project costs while increasing business performance at a project, department and enterprise level. In 2002 he became CTO of Valtech Technologies. At Valtech, David developed and operated an innovative model for Agile outsourcing which enabled businesses to achieve the benefits of fixed-price outsourcing while retaining a high level of scope flexibility to the business. The result was a win-win: the business was able to create high-value solutions, which enabled them to grow revenues; Valtech was able to optimize its delivery model, increasing profits and passing on savings to the business. This contract model has since been adopted by other outsourcers and is becoming a standard model for Agile outsourcing within several large organizations. In 2008, Mr. Hersey founded Integral Agile, Inc. with the mission of enabling businesses to focus their IT investment on activities that produce the highest business value. He currently focuses on coaching leaders at fortune 500 companies seeking to scale their agile teams to achieve the same visibility to capacity, business impact and delivery risk at the program and departmental level. Multitasking versus Managing Multiple Projects
You and your team are all assigned to multiple projects, this leads to multitasking. You might think that the best way to get the work accomplished is to work on more than one thing at a time. The challenge is that once we get beyond two things at a time we really start to degrade our performance. This is true for our teams too. When you go to a team member and say "Work on this, now switch to that, oh can you back to the first task". We are NOT getting more work from them. The best way to assign work to team members on multiple projects is to assign the work in order of priority, let them finish a task and then let them go on to the next one. It is OK to work on multiple projects, it is all about HOW we do it.

Architects can help to manage gentrification caused by projects like the High Line, says Liz Diller
The impact that the High Line had on New York real estate can teach architects "a really good lesson" on the need to manage gentrification, says Elizabeth Diller in the second part of our exclusive video interview at the RIBA International Conference. Liz Diller's architecture firm Diller Scofidio + Renfro was one of the driving forces behind the popular elevated park, along with landscape firm James Corner Field Operations and garden designer Piet Oudolf. She claims that its huge success was unexpected and that the city wasn't prepared for the pace of gentrification in the surrounding area, as a direct result. It offers a valuable lesson, she says, about how architects could be more involved after a project's completion. "It makes one feel that, post-occupancy, there should be a role for architects to think about what their projects have wrought and to be able to manage the effect in some way," she says in the movie, which Dezeen filmed for the Royal Institute of British Architects. "What would happen if this were a success? How could it grow out? I don't think that anybody really did that [for the High Line]."
