Restaurant Marketing Ideas: Double Restaurant Profits VIDEO TRANSCRIPT (kind of, sort of) If you are a restaurant owner or bar owner, operator, or manager, just getting into the restaurant business or if you've been in the restaurant business forever, you're in the right place. Today we're going to talk about one of my restaurant marketing ideas, or dare I say one of my most important and valuable restaurant marketing idea, which will ultimately lead to doubling your profit. See I get phone calls and e-mails all the time from people that want to know how they can double their business. What they really mean by 'doubling their business' is they want to double their profits. The difference really is, when you say you want to double your business, you're talking about adding more marketing, adding more labor and adding more expenses, which will hopefully lead to more profits. I'm going to share with you a 3 step process that won't cost you any money in marketing, in advertising, in added labor and really, not much more extra time. What that's going to do is allow any new revenue to go right to the bottom line, with out any added expenses! And that's why this formula is so simple to not only execute, but to understand! Step 1 to doubling your restaurant or pretty much any food and beverage establishment's profits: 10% more customers. That means if you're serving an average of 100 customers a day, you simply need to bump that up to a 110 customers a day. I want to share with you my best tip for getting more customers in your restaurant without spending any money and that's called Online Review Engagement. A lot of us are engaging currently online with our customers but we're not doing it correctly, in the native way, that they want to be heard and listened to, depending on what platform you're working on. The way we talk to customers is very different on Twitter to Facebook to Yelp to Vine to Instagram or any of the social media platforms out there. If you are not certain that you are engaging with your customers 100% accurately, in the way they want to be engaged with online, then send me an e-mail and just tell me the name of your business and city that you are located in, so I can do a quick little search of your social media. Then we'll get on the phone for a half hour or so. I want to share with you some of the things you're doing right and maybe some areas for improvement. This is so important, this is game changing, this is real life changing stuff when you figure out how to properly engage with your customers online, especially with reviews. From this point, we follow up with our first time client through email or text message within 24 hours, and ask them to fill out our salon survey. This gives us good feedback, and allows them to invest in our salon by giving their impression. When they click the salon survey submit button, it redirects them to another page on your salon website which encourages them to share your salon website or salon video on social media in order to get voucher for discounted service on their next appointment. So they have now filled out a survey, shared your salon on social media, and received a coupon toward their second appointment in your salon. Unless they had a very bad experience, there is a very high percentage you have won them over by this point for the next hair appointment. This is client retention at its best! And not only that, but they have shared your salon with all of their Facebook friends, which will lead to more first time clients, and the Salon Profit Circle starts over. This is a great hair salon idea that is part of our salon business plan, and has worked wonders for our salon growth over the last several years. I make this clear before they sign up so there is no confusion. By adding in these restrictions you at the very least break even on each meal. The third outrageous restaurant marketing idea is to get a celebrity chef to come in. Why? Because everyone wants to meet a celebrity and this helps you build instant credibility! The way to start looking for someone who isn’t take expensive is look up the chefs that are on Bar Rescue or one of the other food tv shows and contact them to see what they’d charge to come in. Maybe get some of the beer, liquor, and food vendors to help sponsor it. Here’s the big bonus I wanted to fill you in on. When you run outrageous restaurant marketing ideas like this, you don’t have to come out of pocket to promote them. You can use the press. All you have to do is send out a press release about the event and if don’t know how to write one, google it and get a template. You can write one in 30 minutes at most. Do you keep bringing in revenue, but barely breaking even? It might boil down to a net profit an issue. In this video, I'll tell you two ways to improve your agency's bottom line. I was coaching one of my private clients, the owner of a multi-million dollar agency. He said he just landed a $40,000 per month retainer client, but his Operations Director says they're barely breaking even.... Wait. What???? After asking some questions, I told him the problem is two-fold. Their delivery and pricing are off and both those are affecting net profit. Here's why: 1. Delivery -- the team is doing way too much. They have good relationships with their clients and want to do an amazing job. However, they're OVER-delivering and that is eating into the profit margin. To fix this issue they need better processes and systems. Explain to the team the need to be efficient and even incentivize them to do so. Develop and implement Standard Operating Procedures (SOP's) that aid in efficiency and curb over-delivery. 2. Pricing -- The owner is developing pricing and that's a mistake. You need someone who's hands-on with operations and understands all that goes into each project and client relationship. To fix this, assign someone else to create pricing based on past projects based on the margins on those projects. Pricing should not be just based on what the client is willing to pay. Instead, learn from past projects and bake in the proper margins so you're more profitable. Two ways to get more profitable: charge more or get more efficient. It's easy to get distracted by a big project or a big retainer. You're so excited by the paycheck and you want to keep the client happy, so you end up doing too much. When it comes to generating more sales for your business there are nearly an endless supply of strategies and tactics available to try. For example, you could cold call potential prospects, but this shifts the power balance and makes you look needy, not to mention, isn’t a whole lot of fun. Or you could slash your prices, but this devalues what you have to offer, and destroys your profit margins. Or you could run frequent sales every week, or every month, but this teaches your customers and clients to wait for the next sale rather than to act now. So as you can see, not all strategies are created equal. Which is why on today’s episode we’re going to cover 3 tips to increase your sales, without discounting, or damaging your business and brand. 1. Events (Scarcity) The first way to provide a rapid cash injection and influx of sales is to create an event around your product, service, or business. Events capitalize on the powerful psychological trigger of scarcity by allowing you to ethically and honestly put a real deadline on whatever promotion you’re offering. 2. Upgrades (Exclusivity) Discounting works. But the repeated, and sometimes abused discounting of products and services does nothing to help build long term value and respect in your market. Aside from the fact that we subconsciously associate price with value, it also teaches your customers to wait for the next sale rather than act now. This is why rather than discounting, I suggest upgrading. 3. Rewards (Reciprocity) Running right alongside events and upgrades are rewards which are offered for no other reason than to say thanks! Before I get into the details I want you to think in your mind right now of why you continue to go to the same restaurants in your area over and over. What are the reasons besides good food? Is it the atmosphere? Is it the consistency and you know what you are going to get each time you walk in the doors? Is it because you know one of the staff members? Is it because you know the owner? A few years back I was out to eat at a very nice Italian restaurant in my area and I know the owner real well. I didn't decide to go there just because I knew him but because the food was great. My opinion the best Italian food in the area. While my wife and I were eating the owner came up and asked how everything was, talked a little about business, and that was it. Few minutes later our waitress approached us and said the owner would like to buy our next drink. I never expect anything for free and I was pretty surprised. Usually when I go out to dinner nobody is buying me drinks but when I go to other bars, people are always buying drinks for others. So this was totally unexpected. Just that one round of drinks has brought my wife and I back more than usual because I want to give business to those who appreciate my business. Here's Another quick story. Every year I go out to palm springs to golf with my godfather, and there's another place I always want to go Castelli's. Another great Italian restaurant and if you are ever in palm springs, make sure you go there!... The reason I love going to Castellis and the same reason my godfather loves going there is because the owner treats you like family. Not just us, but every damn person that walks into his doors. Every time I've been there over the last 4 years he's been at the front of the restaurant introducing himself. What I like to call creating trust and credibility. So what does all this mean?? What I realized from my own experiences is that what has brought me back to do business with other restaurants was not just the food, but from the relationship that was created with the owner. When the owner or even manager treats you with respect and thanks you for coming in to doing business with them, it hits the trust and credibility triggers in your head. And as I've said many times before, people do business with people who they like and trust. So here's what I suggest you do every time you are at your bar. As soon as you see a group of people or just one customer walk in your door and the server or bartender takes their first order, go up to them and introduce yourself and say something like this... "Hi I'm Nick the owner. I just wanted to come over here and introduce myself because I've never seen you in here before and I wanted to thank you for taking the time to come in." That's not hard to do is it? And how do you think this is going to make them feel? Then depending on what you feel is right, offer them a drink or maybe give them 20% off their tab and have your waitress say to them "Nick wanted to make sure you guys had a good time and he said to take 20% off your tab" I'm not at my bar nearly as much as I used to be so I can't do this all the time, so now I have my managers do this. My goal is for every new person I get into the doors, I want to leave an impression on them that makes them feel like they are important and connected with myself or the managers. Here's what I want you to do. I want you to do this yourself to 50 people over the next 2 weeks and in a notebook write down what happens. What was there reaction. How much money did they spend. Have you seen them again. Did you give them an incentive? Then after you have done that with 50 people, look through your notebook and see if you think you really made a connection with those people. Some people are so damn ignorant and you will have a few who don't give a shit, but you will see that the majority of them will be thrilled by your gesture. Keep doing this and you will double your base of loyal regulars. So, in this weeks Blog we’re going to do a Question & Answer format, addressing the issue of cash flow and profit. “I am 75% full in my center, and yet I don’t feel the cash flow and profit are there. I’m still robbing Peter to pay Paul. Kris, what am I doing wrong?” Before we dive into this question from Jennifer I just want to say that while I know most of you get into this business because your are passionate about the kids, it really is also important to understand how your business works in order to stay profitable and viable. Doing so will allow you to offer your awesome program to as many families as possible. One of the key strategies that have helped our Child Care Success Academy members go from survive to thrive is understanding and watching the numbers. With that said, let’s go back to Jennifer’s question. There are three things Jennifer needs to consider when looking at her revenue, cash flow, and profitability. 1. Enrollment Versus Capacity In the child care business, you really have to keep an eye on your full time enrollment equivalent versus your capacity. Since you are in a business with a large amount of fixed costs (costs you pay no matter how many customers you have), profitability really starts to come once when you are closer to capacity. You will usually start to feel abundance and profitability when your full time equivalent enrollment is between 85%-100% full. I talk more about this in my first book, The Ultimate Child Care Marketing Guide. When you get in that enrollment sweet spot of 85%-100%, you are going to be seeing that extra revenue falling to your bottom line. This is because most of your additional costs for taking on additional children are incrementally small compared to your larger fixed costs that have now already been covered. You may have to hire an additional teacher or food costs might go up a small amount, but when looking at the bigger picture, this sweet spot is really when you start to be profitable. After understanding this concept, your next step is to figure out how many children you need to get to your sweet spot. How many children do you need to attract and enroll to get to at least 85% full? When you know your number then you can plan your marketing goals to get that many children enrolled in your program. Share that goal with your team. Create a plan to get there. This blog is chock full of tips on how to attract more families so take some time, plan it out, and implement it. 2. Full-Time Equivalent It is essential to understand how many part-timers versus full-timers you have at your child care. When my Child Care Success Academy members run into the issue of profitability, and think that they think they are full, I’ll often ask them about their full-time equivalent. What is your full-time equivalent? I go more into depth about figuring out this number here, but in short, let’s say you have 150 part-timers in your child care center and your capacity is 150. You may think you are full but really your full-time equivalent is 75, so you are really only at 50% capacity. This means you have empty holes in your schedule that are really “buckets of revenue” waiting to for you. You need to know your full-time equivalent and manage it efficiently if you want to be profitable. What we often coach in the Child Care Success Academy is to limit your part-time enrollment to a certain percentage and drive that number strategically down over time. So perhaps you would grandfather your current clients in but start eliminating one or two day enrollments. Or you would only take 3 and 5s, and then match up 2s and 3s respectively. Looking at this more strategically will get your child care center full, help you become more profitable, and allow for more cash flow. 3.
