It’s funny because 5 years ago they jumped from $3M to $5.5M, but since then they’ve gone sideways and have been struggling to figure out what to do next. This is what I told him... Your business should be growing in 3 cycles... ... and knowing where you’re at now, can cause you to hold back when you should be leaning in and pushing. It’s probably what happened when he almost doubled in a single 12 month period. My guess is that he focused on the first phase that year, then didn’t do the second, and that caused him to get gun shy. More on that in a bit... … but first, I shot this video to help you understand the 3 cycles and what specific steps you need to take to powerfully (and predictably) ascend from one to the next. If you want to take action and jump in with two feet, here are the cycles: 1. Going after sales - focusing on top line revenue 2. Building cost controls - improving your gross profit 3. Improving market reach - getting your message into the market You just keep cycling through each one and if you're smart, you’ll be using quarterly themes so you can get the whole company behind it! The friend I mentioned above decided he needed to push hard on sales, build a team and ensure they were well managed. Scaling Up is the best-selling book, by Verne Harnish and the team at Gazelles, on how the fastest growing companies succeed where so many others fail. My name is Bill Gallagher and I'm one of the Gazelles business coaches. We help leadership teams to get the 4 Decisions around People, Strategy, Execution, and Cash right so that they can Scale Up successfully and beat the odds of business growth success. Our 4 Decisions are all part of the Rockefeller Habits 2.0 (from the original best-selling business book, Mastering the Rockefeller Habits). Daniel Marcos is the CEO and co-founder of Gazelles Growth Institute as well as a certified coach of Gazelles International Coaches. Daniel has coached individuals all over the world and works with a wide range of businesses from the million-billion dollar range. Today, Daniel and I focus on the 4 key stages of growth in a business. Let's dive in. After being an entrepreneur for the last 16 years, Daniel has realized that the decisions you have to take in each growth stage are completely different and this is where CEOs seem to face the most trouble. CEOs often want to execute the same decision for each stage and they often encounter a substantial amount of pain points with this method along the way. If you want to grow your company, the first bottleneck is you, the leader. Companies need to evolve the leader from an entrepreneur to a CEO and turn their startup into a well-run organization. Daniel defines each stage by the quantity of employees on payroll instead of the amount of sales that are generated. His reasoning for this, he says, is that as the company gets larger, people find it more and more difficult to communicate throughout the organization. The first stage is a startup and everyone is wearing different hats in the company. The most important part during this stage is product development and understanding what it is you are selling and to whom you're selling the product to. Stage two is the small business. The company size ranges between 6-15 employees. The entrepreneur now has to be a leader. Once a leader, he/she has to do two very important things to keep this status – learn how to give directions to your team and delegate tasks. Daniel believes stage two is the hardest stage for the entrepreneur, because both your clients and employees expect more of you. Stage three means you're a leader of leaders. You have between 16-250 employees and now the most critical role is you building up team leaders. You have to develop talent and teach people how to lead others. The problem during stage three is communication, because communication gets broken as the chain of command goes further down. It's almost like you're playing the Telephone Game. At the end of the day, you have to respect the position of your leaders. As an entrepreneur, you get so used to fixing everything, but at this stage you need to give up some control and trust in the people you've trained. You have to begin to shine the spotlight on them instead of you. This is why most CEOs are stuck at stage three and are not able to move on to stage four. To get to stage four, you have to be humble and really let go. Your role is to have a great first layer of executives. If you have a great sales manager, for example, you will never have a sales problem. Though, as Daniel points out, we secretly don't want a great sales manager, because then we know we won't be needed anymore. What does stage four look like? The operation runs flawlessly without you. You leave for vacation and everything is absolutely fine when you come back. The entrepreneur, turned leader, turned leader of leaders - is now an innovator, change catalyst, and chief of culture in the organization. #1 The first has to do with culture, and the inevitable shifts it makes. And of course you want to maintain culture if it’s good; you want to keep that sense of family and everything good that came with being smaller. A natural response to that might be to try and instill the love you have for your company in everyone at the company. But let me tell you this: as the founder of the company, if you think anyone is going to love the company as much as you do, you are out of your mind. You own the business. How can you expect them to love it as much as you do? Here’s what you do instead. Get over the fact that the employees will never love it as much as you. If you’re lucky, there will be people who love it half as much as you. Even if someone loves a fraction as much as you do, you’ve won. #2 This second one is quite simple: don’t try and cash in too quickly. It can be very alluring to start getting yourself nicer things. A nicer lifestyle. But the way to scale and grow is to have the dollars. I run my businesses early on at no profit. Some people say “Easy for you now, you’re rich.” But that’s bullshit. I was twenty-eight years old, running an enormous business, making $40,000 a year. But it let me build a $30 million business. That’s eating your own dog food. There are so many different directions a company can take. But if you focus on remembering the two things above, good things can happen. -- Gary Vaynerchuk builds businesses. The 4 Business Growth Strategies To learn more, visit my website at http://www.antheahorvat.com/ So in this video, I want to share with you the four different business growth strategies you can choose to implement in your business. We call it the Ansoff model. So basically the choices for you are, if you want to grow your business, are you going to find more Betty and Bobs in order to sell your product or service to? We call this a market penetration strategy. The second choice that you have is a market development strategy. This is where you take your product or service and whoever you’re selling it to right now, you go and develop new markets in order to sell your products and services. Now, those markets could be new niches for you to go into, or they could be new geographical areas for you to move into. It doesn’t matter. We call that a market development strategy. The third option, the one that most of my entrepreneur clients like to pursue, is the product development strategy. Product development strategy involves developing new products and services for you to sell to clients that you already have. And the final one we call diversification. That’s a lot like starting a new business. It’s where you develop new products and services for new markets. So, which one should you choose for your business? I say to my clients, why don’t you think in a three-month block because three months right now is a really long time, and why don’t you focus on just one of those strategies? That’s right, just one of those strategies. Which one should you choose? Well, the place to start is to do a swat analysis on your business. Go through your strengths. Go through your weaknesses, then the things internal, the things that you can change in your business, the things that you do well, and the places in your business where you have little hold, the things that you don’t do quite so well. Go through your strengths and weaknesses. You want to have great clarity about your strengths in particular. The second thing you need to do is look outside of your business. Look at what’s happening in the world. Look at what’s happening in your marketplace. Look at what’s happening with your competitors. And look for opportunities. You want to match your strengths to the greatest opportunities available to you, and then pick which of those strategies is going to work best for you, and then focus. Focus, focus, focus! I know you’re an entrepreneur. I know you like to create, but I also know that you like to have money in the bank account. So the key to you is to pick the strategy that’s going to work the fastest for you. It might not be the most exciting right now, but it’s going to be the most profitable. When I first started in business I did everything (and anything) to grow. I went to networking events (and met people who were shockingly more interested in growing their businesses than mine) I reached out to friends, family, and the few clients I did have at the time for referrals (but they came in sporadically which meant feast then famine... and mostly just famine) And I sent cold emails, did direct mail, offered free services and audits, and free strategy sessions, consultations, and anything else just to... "get my foot in the door" Did it work? Sure. I mean I guess so. After all I did manage to survive. But I was NOT thriving. And YIKES did it ever cost me a lot! A lot of time. A lot of energy. And a LOT of my sanity. That's because... Relying on networking and referrals is the worlds worst marketing strategy. It's "Hope Marketing" and it relies on hoping other people are going to bring you leads and clients. So what's the alternative you may ask? Well... As you may have guessed it's not: Fancy Sexy Or overly complicated But it allowed me to grow my business and enabled me to make more in a month than I used to in a year. So it works. And it works every time. And it all comes down to having a simple, scalable system that allows you to put a few dollars in and get a lot of dollars out. The analysis on how much money we're spending to generate the traffic and here's what's crazy, most people don't realize this, we generate, let's say a million visitors a month on Neil Patel. Do you know what the cost to get there is with video, production, podcasting, blogging, promotion, ads, link building? $110,000 a month. That's what it averaged out to for 2017. Here are my marketing strategies for 2018. I just bought a blog in the marketing space for a half a million bucks. They get a million visitors a month, and it's cheaper to spend money acquiring people who already have the traffic. So in 2017, I bought Uber Suggest, I think it was around 140 grand. They had very little traffic. I 381 redirected the site, traffic increased and guess what happened? Nothing. I hoped that my traffic would go through the roof, but nothing happened. Uber Suggest was a good acquisition and what I ended up learning from that is, who cares about links? Don't buy anything for the links. Buy it purely based off of traffic and just pay a simple metric. If Uber Suggest has roughly 200,000 visitors per month, I paid a hundred and something; I would have paid 200 grand, the money didn't matter. For a blog that I just spent half a million on, their traffic ranges. On a horrible month, they'll get around 800,000 uniques. In a perfect month, they'll get around, like, 1.2, 1.3 million uniques, and all I'm doing right now is buying as many blogs as possible. My marketing strategy for 2018 is to buy blogs based on of traffic. I look at the top posts that they have and how qualified their visitors are and determine if I can successfully monetize their content. I don't even care if they have revenue. If they don't have revenue, even better. The problem with Search Engine Journal is that they have conferences, they have advertising, and they have contracts for all of it. I don't care for any of that. I just want the traffic. So when you buy all these people for traffic and then you put it into your monetization flow, you can quickly figure out, what is this worth? If I can't make my money back in less than 12 months, I will not buy it. The other marketing strategy that I use when I'm buying these sites is to look for blogs that aren't monetized well. The blog that I ended up buying for half a million bucks, they're not even making three grand a month. If you're not even making three grand a month, that's a good deal, right? They're like; you're going to give me half a million dollars for this? No problem. Another creative marketing strategy I'm doing right now, is trying to buy a really popular marketing tool. I don't want to pay them all the money they're asking for because they want well into the millions, and it isn't worth it. But, I'm trying to work out a deal where I give them X amount of money up front, let's say a million dollars, and then give them a hundred thousand a month over X amount of months or a hundred thousand a year over X amount of years. When I see inefficiencies in sites, I figure I can purchase them and double the revenue because they aren't optimized for traffic or conversions. So buy it for what it's worth, optimize it, and then use the profits to pay them out continually. That way you're not using all of your money and the business is paying, you may have spent a bit more money, but personally, you don't have to spend as much money, and that's my marketing strategy for 2018. My goal is to spend at least $5 million acquiring businesses purely based on their traffic. In fact, if you can leverage the force of workload, you can learn how small improvements in certain areas of the company that are lacking can result in geometric growth for the entire company. Here is what to focus on if you want to build an explosive growth company. The person who asked me that question was traveling around the world while running his online business. So, what is the difference between his business and businesses with explosive growth? The explosive growth businesses are based on one location. All the processes in the company are very well outlined. Everything is based on one type of operation, one accountant, one type of operations and so on. They create long term stability and long term growth. They choose business models that have high potential. If you are running a product based business, you have to do a lot of support stuff and that is not a profitable business model. For example, a company like Amazon did not make any money for 10 years. Build an agency first. Build business models. Learn sales. Learn operations from this business model and then build a different business. That produces these explosive growth businesses.
