In the previous section we looked at setting up the resources that we're going to use in our building project. And I left you with an exercise where I asked you to add a carpenter as a work resource and door and window as material resources. And I'm looking now at the resource sheet in example_04. Now I appreciate that term carpenter normally implies a much more skilled resource than somebody who fits windows and doors. And in the U.K., Australia, New Zealand and various other English speaking countries, the term joiner would be used. But I believe that term is no longer in use in the U.S.A. Similarly, there's a fairly common abbreviation for a carpenter or joiner working on a building site of Chipee but you wouldn't use that expression in the U.S.A. So we'll start with this list of resources and we're now going to assign these resources to various tasks in our building project. So I'm going to switch back to the Gantt Chart using the button on the status bar, left hand button takes me back to the Gantt Chart. Now I'm going to right click on the task Build walls, and when I right click, one of the items that I can see on the contextual menu is Assign resources. It's just below the midway point. Click on Assign resources and I see the Assign Resources dialog which is a dialog that you'll use a lot when you're working with Project 2013. Now quite a lot of this Assign Resources dialog we're going to look at later on. For instance, if I click on the plus sign here where it says Resource list options there are facilities there, for example, to filter. If I have a long list of resources and I want to find a suitable resource by filtering I can use the filter facilities. I can also look at finding out which resources are actually available for a task rather than being used elsewhere. But I'm not going to go into any of that at the moment. We're going to do some of those things later on in the course. For the moment, all I want to do is to allocate the brick layer to the task of building walls. Now the very simplest way of doing that is having selected the brick layer is to just click on the Assign button, and what happens if I just click on Assign is that the brick layer is assigned 100%. That means one brick layer. And depending on the cost figures, the cost of using the brick layer on that task is indicated here. Now at the moment I haven't put any cost in. We're going to come back to cost later on. But if I had put a rate per hour and possibly even an additional cost per use, then the total cost of using the brick layer on building those walls would be shown here. I could go through now and assign more resources to more tasks. The first thing I'm going to do though is to actually close this Assign Resources dialog and look at the impact of what I've just done on the Gantt Chart. Now you may not quite see the same as me here but if you're still using a default installation of Project 2013, you should see something pretty similar. And one of the things that's apparent is that you can now see the word Brick Layer next to the task in the Gantt Chart. Now exactly what you see in a Gantt Chart is something we're going to look at in some detail later on. You can customize and format a Gantt Chart but basically by default you would normally see the names of the resources that are used in a particular task listed next to the Gantt Chart bar. Now we'll be able to change that later on, but for the moment it's actually quite useful because we can see that we've got a brick layer resource allocated to the task of building walls. Oh-oh! In this article, we will be taking up monthly capacity planning for a team. We will be using the Resource Capacity Planner Excel Template in this exercise. We need to have a realistic view of how much work can be done by our team next month, taking into account the availability of each of our team members during the month. Resource Capacity Planner Excel template is helpful in understanding the available resource capacity, comparing with demand and identifying surplus/deficit capacity by skill groups. The template takes the resource availability, holidays, weekends, overtime and vacation data to calculate capacity. Then, based on your input demand data, it can calculate the surplus/deficit capacity. In addition, you can generate an employee availability report. It can be used in different environments. Resource calendars: This may be one or more calendars that identify when people, equipment, and material are available and for what lengths of time. For example, a resource calendar would indicate when supplies were expected to arrive and in what quantity. There is also a composite resource calendar that shows the availability of named human resources on the project as well as their skills. These calendars are useful during resource estimating because alternative resources may need to be identified if there’s a shortage of the desired resource. Enterprise environmental factors: Any of the many enterprise environmental factors and systems that influence the project should be considered. These factors can include its personnel, its organizational culture, its tolerance of risk, and its formal and informal hierarchy. We’re starting this section from Wedding 05 and we’re going to look at Resource Leveling. The way we left things in the preceding section is that I had assigned the bride and groom to the tasks for which they have a level of involvement during the planning of the wedding. And we can see that both of them are significantly over-allocated, particularly during one period in the second half of December where they have a lot of different things to be doing all at once. You can see the specific tasks that are over-allocated with the indicator in the left hand column there in the display. And as I pointed out to you in the preceding section if we look at the Resource Sheet the two resources there that are marked in red are the ones that are over-allocated. And of course in something like this project we don’t really have the option of say having a couple of extra brides or a couple of extra grooms to spread the work over. In another project, such as for example the bathroom refit, if the tiler or the plasterer or the bathroom fitter had too much work to do you could possibly get a second person into help but that isn’t really an option for us here. Now one of the things that I mentioned in the preceding section, which is of course a very important thing to do, is to make sure that you have your default task type set correctly. Let’s just take a look at that now. On the Schedule page in Project Options in Scheduling Options for this project note that I have this project selected. So that’s Wedding 05. And the default task type I now have is fixed duration. Note also that I have the checkbox, New tasks are effort driven, is not checked. Now if I go back to this dropdown here, for all new projects my overall default is still a default task type of fixed units. So in the absence of a specific change for a specific project, that is if you like my default default it’s fixed units. You will obviously need to set that up in the way that suits you. It’s very likely when you are planning projects and as your projects progress that you will experience overallocation of resources and there are a number of ways of resolving these overallocations and we’re going to be looking at quite a few during the course. But before we do just one very important point to make is this. There isn’t some universal, if you like, panacea for overallocations. There isn’t one way of resolving overallocations, which is always the right way of doing it. The resolution of overallocations almost always involves understanding the underlying project, the underlying business, the underlying activity that your project relates to because you have quite a few, if you like, nobs and dials that you can adjust in order to get the best result when you’re resolving overallocations. In project management, resource leveling is defined by A Guide to the Project Management Body of Knowledge (PMBOK Guide) as "A technique in which start and finish dates are adjusted based on resource constraints with the goal of balancing demand for resources with the available supply." When performing project planning activities, the manager will attempt to schedule certain tasks simultaneously. When more resources such as machines or people are needed than are available, or perhaps a specific person is needed in both tasks, the tasks will have to be rescheduled concurrently or even sequentially to manage the constraint. Project planning resource leveling is the process of resolving these conflicts. It can also be used to balance the workload of primary resources over the course of the project, usually at the expense of one of the traditional triple constraints (time, cost, scope). When using specially designed project software, leveling typically means resolving conflicts or over allocations in the project plan by allowing the software to calculate delays and update tasks automatically. Project management software leveling requires delaying tasks until resources are available. In more complex environments, resources could be allocated across multiple, concurrent projects thus requiring the process of resource leveling to be performed at company level. In either definition, leveling could result in a later project finish date if the tasks affected are in the critical path. Resource leveling is also useful in the world of maintenance management. Many organizations have maintenance backlogs. These backlogs consist of work orders. In a "planned state" these work orders have estimates such as 2 electricians for 8 hours. These work orders have other attributes such as report date, priority, asset operational requirements, and safety concerns. These same organizations have a need to create weekly schedules. Resource-leveling can take the "work demand" and balance it against the resource pool availability for the given week. The goal is to create this weekly schedule in advance of performing the work. Without resource-leveling the organization (planner, scheduler, supervisor) is most likely performing subjective selection. For the most part, when it comes to maintenance scheduling, there is less, if any, task interdependence, and therefore less need to calculate critical path and total float.
